The Christmas Slump Isn’t Inevitable: Why Waiting Until the New Year Costs You Three Months

Every year around now, I start hearing it. “Let’s leave it until the new year.” “We’ll get the marketing sorted after Christmas.” “Nobody starts anything new in December anyway.”

I’m going to be blunt, because someone should be. If you run a service business and you’re planning to wait until the new year, you’re not pressing pause. You’re giving away three months. That’s how the Christmas slump happens, and for most businesses it’s self-inflicted.

“Wait until the new year” is three months, not three weeks

Do the maths from today. October, November, December. Then January, when half the country is at the beach and the other half is answering emails one-handed. Realistically, a “new year start” means your marketing gets going properly in February.

That’s three to four months of no new leads being built. And because marketing has a lag (ads need time to settle in, SEO takes months to build), the leads you didn’t generate in October are the jobs you won’t have in February and March.

That’s the slump. Christmas isn’t causing it. The gap is.

Your customers aren’t on pause

Here’s the bit that gets missed. While you’re waiting for the new year, your customers very much aren’t.

Think about what’s going through a homeowner’s head right now:

  • Family’s coming for Christmas and the house needs to look decent.
  • The deck’s grey, the fence is leaning, the gutters are full of leaves.
  • Summer’s coming and they want the place sorted before it gets here.

Those are your customers. Painters, roofers, landscapers, gardeners, builders, cleaners, window washers. October to December is prime “get the house ready” season, and people are actively looking for someone to book.

For business-to-business services it’s the same story with different words. Budgets are being set for next year. Decisions are being made before the break, not after it. If you’re not in front of them now, someone else will be.

Why now beats January

Your competitors are going quiet

A lot of businesses pull back on marketing over the holidays. Less noise means your ads, posts and Google listing have a better chance of actually being noticed. While everyone else waits, you get the stage.

You’re building next year’s pipeline

The quote someone requests in November might be the job that keeps your team busy in January. The SEO work you start in October starts showing up in Google in the new year, right when you’d otherwise be quiet.

People remember who was there

When someone needed a roofer before Christmas and found you, they remember. They tell the neighbour. Being visible over the busy season keeps paying off well after it.

What this looks like in practice

Lawrence Roofing, a Wellington roofing company, runs Meta Ads (Facebook and Instagram) with us. In their first month, each lead cost $79.70. By July 2026 that was down to $19.41, a 76% drop. They’ve picked up $125,000 to $180,000 of work from under $600 of ad spend.

That kind of result doesn’t happen in week one. It comes from campaigns that have been running long enough to learn what works. Starting in February means February is your month one. Starting now means February could be your month five.

What you can do before the break

  • Run seasonal ads now. “Get the house sorted before Christmas” is a message that writes itself for outdoor and home services.
  • Tidy your Google Business Profile. Fresh photos, updated hours (holiday hours included) and a reply to every review. It’s free, and it’s often the first thing people see.
  • Check your website actually gets people to call. If your phone number’s buried or your contact form is broken, no amount of advertising will fix it.
  • Start SEO now if it’s on your list for next year. It takes months to build, so starting in October means it’s working by autumn.
  • Plan your January before you clock off. Know what’s running while you’re at the beach, so the leads are waiting when you get back.

The new year isn’t a magic reset

There’s nothing special about 1 January. Your phone doesn’t ring more because the calendar flipped. It rings because people know you exist and you were there when they needed you.

The businesses that come back from summer with a full diary aren’t lucky. They just didn’t stop.
